A strategic reset post-acquisition
After acquiring a controlling stake in Gati in 2020, Allcargo Group initiated a sweeping overhaul of the legacy systems and processes. The aim was clear: align Gati with Allcargo Group’s forward-looking ethos of digitisation, sustainability, and customer-centricity. This meant going beyond cosmetic changes and engineering a deep-rooted transformation across people, processes, and platforms.
“Our goal was to bring Gati into Allcargo Group’s cultural fold, driven by innovation, operational excellence, and future readiness,” says Ketan Kulkarni, MD & CEO, GESCPL. “It began with reimagining every part of the business from network and technology to leadership and profitability.”
The strategy included modernising operations through GEMS 2.0 (Gati Enterprise Management System), rationalising resources, accelerating sales, and expanding shipment hubs. Talent acquisition and leadership strengthening also played a pivotal role in building agility.

Speed meets precision: Building India’s fastest air express network
A defining feature of the new Allcargo Gati has been the re focus on the 24-hour air express service, linking India’s major metros with fast-growing Tier II and Tier III cities like Varanasi, Imphal, Chandigarh, Rajkot, Bagdogra, Agartala, etc. The service offering, now operational across 40 commercial airports, is tailored for high-volume, time-sensitive cargo with late cut-off times and enhanced visibility.
“It’s not just about speed,” Kulkarni notes. “It’s about enabling MSMEs and D2C brands to compete nationally reducing inventory costs and unlocking new markets overnight.”
The company also has a sharp focus on building physical infrastructure. A case in point: the recently launched Panapakkam Logistics Park near Chennai, offering 2.75 lakh sq. ft. of Grade A warehousing space powered by solar rooftops, STP recycling, and LED lighting. Designed for scale and sustainability, the park can handle 60,000 tonnes monthly and manage 300 vehicles daily.
